Every location had a different unit from a different decade. The cost was not the hardware, it was that nothing could be kept in stock.
The brief
Survey the installed base across locations, agree one standard platform per load band, and put the estate on a single maintenance regime.
What we delivered
A site-by-site survey, a standard specification per load band, and a phased replacement plan aligned to store trading hours.

Outcome
Faults are now resolved with a stocked regional part instead of a lead-time order, and the maintenance plan is one document rather than dozens.
